Understanding the Excellence Initiative and the Role of the Observer

Spring is here, and Kairos Outside is in full motion with Team Formation, training, and Weekend preparations. With all the excitement of organizing, fundraising, and securing Guests, some behind-the-scenes essentials—like reporting—often slip to the wayside. One key component that helps keep each Weekend on track is the Excellence Initiative (EI) and the Observer role.

The Purpose Behind the Excellence Initiative

Many volunteers view the Excellence Initiative Report as the “report card” of a Kairos Outside Weekend, but it’s actually quite the opposite. The EI is not about grading or judging a community—it’s about growth and improvement.

At its core, the Excellence Initiative exists to enhance the quality and effectiveness of the Kairos Outside ministry. It does this by ensuring that each Weekend aligns with the current program manual and Kairos policies, while also providing valuable feedback to help future Weekends work even better. In other words, the EI is a tool for continuous improvement, not a measure of success or failure.

Choosing the Right Observer

To ensure the process remains fair and beneficial, Advisory Councils are responsible for selecting qualified, non-biased volunteers to serve as Excellence Initiative Observers. The key question that should guide this decision is: “Can this volunteer assess the excellence of the Weekend honestly and objectively?” Only when this can be answered confidently should a volunteer be considered. All qualifications for the Observer role are outlined on page 165 of the 2026 Kairos Outside Program Manual and must be followed carefully.

The Expectations and Boundaries of the Role

As with all areas of service within Kairos, maintaining a balanced life—between home, work, and volunteering—is essential. To help maintain this balance, an individual may serve as an Excellence Initiative Observer only once per calendar year.

The Observer attends one Team Meeting before the Weekend and is present throughout the entire Kairos Outside Weekend. However, it’s important to note that the Observer is not a part of the Team. She holds no authority to advise, intervene, or correct any actions during the Weekend. Her responsibility is simply to observe and record—collecting accurate and objective information that will help the community identify growth opportunities for the future.

Building a Culture of Excellence

When approached with the right mindset, the Excellence Initiative becomes more than a formality—it becomes a pathway to excellence, ensuring that the ministry continues to thrive and serve Guests with integrity, love, and grace. Through honest observation and thoughtful reporting, Kairos Outside communities not only uphold the program’s standards but also strengthen their collective ability to serve well.
